When a custom CRM beats Salesforce or Zoho — and when it does not

Buy an off-the-shelf CRM when your sales motion is ordinary: leads in, stages across, deal out. They are mature, cheap relative to a build, and you will be running by Friday. We will tell you to do exactly that when it is true.

Build when the motion is not ordinary. Quoting from a priced catalogue with HSN codes and margins. Approval tiers that depend on deal value. Agents, managers and directors who each need a different cut of the same data. Government tenders with their own deadlines and scoring. At that point configuration stops being cheaper than construction, and you end up paying for a subscription plus the workarounds.

Leads scored and routed by source, so nothing sits unassigned and ageing. A pipeline the team moves deals across. Quotations built from a real catalogue rather than typed each time. Getting the team to actually use it

The risk with a custom CRM is not the build, it is adoption. A system the sales floor works around is worse than the spreadsheet it replaced, because now the data is in two places and neither is trusted.

So the design starts from what each person does all day. An agent should see a list they can work, not a dashboard built for a director. Entry should take fewer taps than the old way, or it will not happen. And the system should surface what needs attention — unassigned enquiries, overdue follow-ups, breached response times — rather than waiting to be asked.
